The approach

Built a Shorts-first calendar with hooks in the first 1.5 seconds and search-intent titles.

Every Short ended pointing at a specific long-form video with a matching thumbnail cue.

Chapter markers on long-form, retitled and re-thumbnailed based on search queries that were surfacing Shorts.

Community posts running polls that fed the next Short's topic — loop closed.
What changed
- Shorts brought in 47K of the 62K new subscribers.
- Long-form watch time per viewer grew because Shorts were pre-qualifying the audience.
- Two Shorts crossed 1M views; both were literal answers to a Google-indexed search query.
